Why AI chatting tools sell a “hybrid mode”: the unlock ratio nobody wants to publish

Almost every AI chatting tool for creators is sold with a “hybrid mode”: the AI opens the conversation, a human chatter closes the sale. The pitch sounds reasonable. The number behind it is less flattering. This article puts the one metric that decides whether an AI can sell on its own, the unlock ratio, next to what each vendor has shown publicly.

The one metric that matters

Every AI chatting tool sends locked photos and videos. The fan either taps to unlock or he does not. Unlock ratio is the share of paid media sent that gets unlocked: 100 sent, 43 unlocked, 43%. It is the same metric under different names: Substy calls it Unlock Rate, Desirely calls it average unlock rate.

It matters more than price, because it decides what a tool actually is. An AI that unlocks 20 media out of 100 cannot be left alone with a fan: it burns the catalogue, the fan gets bored, and someone has to step in to save the sale. An AI that unlocks 43 does not need saving.

What each vendor has shown

We only use figures the vendors published themselves, with the source and the date we checked it. We do not use our own tests of their products.

  • Desirely, 20%. Its homepage states “20% average unlock rate” under “Average results seen among our clients. Measured on the conversations and sales handled by the AI”. Desirely sells a hybrid mode where a chatter works alongside the AI.
  • Substy, 29.8%. Its homepage shows a product screenshot of its dashboard for January 10 to February 9, 2026: “Unlock Rate 29.8”, 10,233 PPV sent, 3,054 PPV paid. The image file is dated February 9, 2026. Substy sells a Full AI mode on every plan and a Hybrid mode on its Elite plan where “AI chats until your threshold is reached, then pauses so a chatter can pick up”.
  • OnlyChatAI, 43%. Of every 100 paid photos or videos the AI sends, 43 are unlocked. Platform-wide, cumulative since launch, all creators combined. The definition is on our About page. We run our own creators 100% AI on Telegram, every day.

For reference on Telegram only, and not directly comparable with OnlyFans figures: Telestars shows a 13.9% conversion (2,998 sales on 21,564 offers, August 2 to September 1, 2026) on the dashboard image of its landing page, a metric its docs define as purchased paid offers compared with paid offers sent. Telestars sells a Full AI mode and a Hybrid mode with human handoff. Anlora, Supercreator, Infloww and the Telegram-only tools publish no unlock ratio on their sites as of September 11, 2026. Why the positioning follows the number

Put the three figures in a row and the market explains itself. At 20%, a human has to finish the sale, so the product is sold as “AI plus chatters” and the human handoff becomes a feature. At 29.8%, full AI is possible but a hybrid tier still sells. At 43%, the human is optional: you keep the takeover button for the fans you want to handle yourself, not because the AI needs help.

Hybrid mode is not a philosophy. In our reading, it is what you sell when your AI does not unlock enough on its own.

This is also why we do not lead with price. A tool at $0 plus 15% that unlocks 20 media out of 100 costs more than a tool at $20 plus 10% that unlocks 43, because the revenue is not there to take a percentage of. Compare on what the AI sells, then on what it costs.

What makes the ratio go up

An unlock ratio is not a model setting. It comes from the funnel: free teasers before the first paid item, one media per teaser, video first when the script says so, a paid media sold once per fan and never resent, the purchase confirmed by the platform before the next step, prices that follow a ladder with a floor, discovery before selling, follow-ups after media and after silence, and a persona that stays in character. All of it is documented on how the AI sells. Tools that document a persona and a price list, and nothing about the funnel, tend to publish no ratio at all.

How to check any vendor in five minutes

  • Ask for the unlock ratio, defined as paid media unlocked divided by paid media sent, on their whole platform, not on one cherry-picked account.
  • Ask for the period and whether it is cumulative or a best month.
  • Ask whether the figure covers AI-handled conversations only, or AI plus human chatters. A hybrid figure mixes two things.
  • Run the 30-day test on one creator and measure it yourself.
